Use AI to make the earlier decisions observable quickly, then learn from customer behaviour and commercial evidence.
STEP 4 DECISION
The smallest convincing demo has tested the assumption that could most dangerously invalidate the next investment.
BUILD ONLY WHAT THE TEST REQUIRES
A demo earns its cost only when it can change a specific, named decision.

AI speeds learning; it does not validate the business
AI can accelerate prototypes, reusable agents and feedback analysis. It cannot prove need, willingness to act, positioning or repeatable delivery without credible evidence.
Test a decision, not a feature list
Define the claim, the behaviour or evidence that would support it, the threshold and the decision before building the demo.
Example: an anomaly is not a maintenance decision
A demo may detect a signal while technicians still cannot identify urgency, cause or next action. Technical functioning is evidence, but not yet proof of customer value.
Turn the riskiest assumption into a test question
A demo is useful when it changes a decision. State the value claim, the person whose behaviour matters, the observation that would support or challenge the claim, and the threshold for go, revise, wait or stop.

Build the smallest convincing experience
AI can accelerate interfaces, data exploration, scenario generation, agents and feedback synthesis. Keep the demo deliberately small: it must make the selected value mechanism observable, not simulate an entire future product.
Read behaviour alongside feedback
A positive reaction is useful context. Behaviour is stronger: does the user change the decision, does the buyer make a commitment, and do the operating constraints remain acceptable? Ask an expert to challenge AI-generated summaries and distinguish evidence from interpretation.
Use the Demo Evidence Plan
Document the assumption, test method, observed evidence, threshold and decision. This prevents a visually impressive prototype from being mistaken for market validation.
